co-op where each dev is a product team for a tool / feature and we make SMB/community setups to decentralize the web we'll struggle for a bit but as we build momentum it will become sustainable

Yes please. Shared infra is useful, protocol shaped, and compatiblity across different products is how something like that can actually win against entrenched platforms.
